Why Is My Sourdough Dense and Gummy? The Five Real Causes

A dense, gummy loaf is the most common disappointment in sourdough, and it is almost never caused by the thing people blame. It is rarely the recipe, rarely the oven, and rarely bad luck. In the overwhelming majority of cases it comes down to fermentation: either the dough did not ferment enough, or it fermented too far, or the culture doing the fermenting was not strong enough to begin with.

The good news is that these failures leave different fingerprints in the crumb. Cut the loaf open and it will tell you which one happened.

First, read the crumb

Before changing anything, work out which failure you are looking at, because the fixes point in opposite directions and guessing wrong makes the next loaf worse.

The single most reliable tell: an underproofed loaf springs upward and tears dramatically, while an overproofed loaf spreads sideways and stays low. If your bread rose hard and split at the seam, you stopped bulk too early. If it came out of the banneton and puddled, you went too long.

Underproofing is by far the more common of the two among people who are frustrated with their bread.

Cause 1: the bulk fermentation was too short

This is the answer most of the time. The dough went into the fridge or the oven before the yeast had produced enough gas to inflate the crumb, so the loaf bakes up tight and heavy and the undercooked centre reads as gummy.

Nearly always the underlying reason is that someone followed a time rather than the dough. Recipes say “bulk for 4 hours” because they have to say something, but bulk fermentation has no fixed duration. It has a rate, and that rate is set primarily by dough temperature. A dough at 21°C can easily need twice as long as the same dough at 26°C, so a recipe written in a warm kitchen will underproof reliably in a cool one.

The fix: stop timing and start reading. End bulk on rise percentage and physical signs rather than the clock: roughly 50% growth at moderate temperatures, a domed surface, a custard-like jiggle, bubbles visible at the edges of the container. Cause 2: the starter was not strong enough

A sluggish culture cannot leaven a loaf no matter how patiently you wait. If your starter takes 12 hours to do anything, or never quite doubles, or you used it straight from the fridge, you have added a small population of tired microbes to a large mass of flour and asked them to perform.

The fix: use your starter at peak, meaning risen to its maximum, domed, and just about to recede. A starter used hours after peak has already spent its leavening power and contributed extra acid instead. If it never reaches a reliable peak at all, the problem is upstream and you should work through why isn’t my starter rising before baking again. Two or three consecutive feeds at a generous ratio revive most neglected cultures.

Cause 3: the dough was too cold the whole way through

Cold is the silent cause behind a great many “I did everything right” loaves. Fermentation slows steeply as temperature drops, roughly halving or worse for every several degrees, and a kitchen that feels comfortable to you at 19°C is genuinely cold for a dough.

This one is insidious because it does not look like a mistake. You followed the recipe, the dough looked fine, and it simply never fermented enough in the time allowed.

The fix: measure the dough, not the room, with an instant-read thermometer. Aim to mix at around 24 to 26°C and hold it there. In a cool kitchen, use warmer water at mixing, and proof somewhere insulated such as an oven with the light on. This single change fixes more dense loaves than any adjustment to the recipe.

Cause 4: the gluten never developed

Gas can only inflate a structure capable of holding it. If mixing and folding never built a continuous gluten network, the carbon dioxide escapes rather than expanding the crumb, and you get a flat, dense loaf even with perfect fermentation.

The fix: develop the dough properly with a set of stretch and folds during the first part of bulk, spaced roughly 30 minutes apart. Check with the windowpane test, stretching a small piece thin enough to see light through it without tearing. Also check your flour: a weak, low-protein all-purpose flour struggles to build the structure a high-hydration sourdough demands. Cause 5: you cut it too early

This one causes genuine gumminess in loaves that were otherwise fine, and almost everyone does it at least once.

A loaf is not finished baking when it leaves the oven. The starch inside is still setting as it cools, and moisture is still redistributing through the crumb. Cut into a warm loaf and you get a dense, sticky, gummy texture that has nothing to do with fermentation at all. The knife also compresses and smears the unset crumb, which makes it look far worse than it is.

The fix: wait until the loaf is completely cool, which for a standard boule means at least two hours and preferably four. It is genuinely hard, and it is genuinely the difference. While you are at it, check that the bake itself went far enough: an internal temperature around 96 to 99°C, and a deeper crust than feels comfortable. Pale sourdough is usually underbaked sourdough.

Work through it in order

When a loaf comes out dense, resist the urge to change three things at once. Go in this sequence, because it runs from most to least likely:

  1. Did you cut it warm? Rule this out first, it costs nothing.
  2. Was the starter at peak and vigorous? If not, fix the culture before anything else.
  3. What was the dough temperature during bulk? Measure it next time rather than guessing.
  4. Did you end bulk on the signs or on the clock? Switch to the signs.
  5. Was the gluten actually developed? Windowpane it before you shape.

Change one variable per bake and keep a note of what you changed. Two or three loaves of that discipline will teach you more than a dozen loaves of following recipes exactly, because you will finally know which lever does what in your kitchen with your flour.

Dense bread is not a verdict on your ability. It is data, and it is usually telling you the same thing: the dough needed more time, or more warmth, or a stronger culture to work with. Give it those and the crumb opens up.
